Costs are up, customers are cautious, and the reflex is to cut headcount and wait it out. That reflex is backwards. The largest controllable cost in this squeeze isn't payroll — it's the labor buried inside every small order that still routes through a human, and the fix for it builds capacity instead of shrinking it.
The playbook everyone reaches for first
The trade press has the macro picture right. Distribution Strategy Group's read of the April Fed Beige Book found input costs outpacing selling-price growth across most Federal Reserve districts, with one St. Louis distributor reporting sales down roughly 5% year to date. Their scenario-planning guidance and earlier tariff-margin coverage both push distributors toward the standard defensive kit: hedge input costs, tighten inventory, model multiple demand scenarios, protect price.
None of that is wrong. It's also not new. Every downturn playbook since 2008 leads with cost discipline, and every recovery since has been slowed by the same problem: distributors that cut capacity to survive the trough can't staff back up fast enough when volume returns. Wholesale employment has already been sliding since March, and McKinsey's own guidance on building momentum in a slowdown makes a similar point: distributors who treat a downturn as a cost problem alone tend to be flat-footed when demand snaps back.
So the real operator question isn't "where do we cut." It's "where can we cut cost without cutting the capacity we'll need in six quarters." Those are almost never the same line item.
The cost nobody puts on the layoff list
Look at where the labor actually goes. That's the part standard downturn coverage skips. Cost-cutting language treats "cost to serve" as a pricing-team exercise for the next contract renewal. In a margin squeeze, it's a capacity exercise happening in real time. Every small order a rep has to manually process this quarter is a rep-hour that isn't available for the $40,000 order, the escalated account, or the sales conversation that actually needs a human. Cutting headcount to save cost while that manual-order friction stays in place just means fewer people doing the same low-value work slower.

Distributors moving order processing to self-serve platforms have reported per-order handling costs dropping from the $50–150 range down toward $25, according to Elogic Commerce's 2026 B2B ecommerce benchmarks — and buyer behavior is no longer the constraint. The same research cites Forrester projecting more than half of $1 million-plus B2B transactions running through digital self-serve, which tells you large buyers have stopped treating "talk to a rep" as a prerequisite for a big order, let alone a small one.

But there's a catch, and it's the one that decides whether this works: self-serve only closes the order if the product page can do the rep's job without the rep. Correct spec, correct fit data, correct compatible parts, in-stock status that's actually current. A customer who can't confirm the gasket fits their assembly from the page picks up the phone anyway — and now you've spent the platform cost and still absorbed the labor cost.
Readiness doesn't track revenue, so the squeeze won't sort by size

If readiness scaled with revenue, the squeeze would simply reward the distributors who were already biggest, and the strategic conversation would be about scale, not choice. It doesn't, so it isn't. A mid-sized distributor with a thin catalog and disciplined product data can move more of its order flow to self-serve than a much larger competitor still running incomplete PDPs. The squeeze isn't going to sort winners by balance sheet. It's going to sort them by how much of their order flow can close itself — which is a data problem, not a headcount problem, and one that's solvable in weeks, not fiscal years.
Where this leaves the plan
Run the scenario models. Hedge the input costs. All of that is table stakes and Distribution Strategy Group's coverage is a reasonable guide to the macro terrain. But before the layoff math, run the self-serve math: how many of this quarter's orders are small, repeat, and currently routed through a human only because the product page can't close the sale on its own. That's the cut that doesn't cost you capacity.
